Building and Optimising Industrial Distribution Platforms at Scale
The Challenge
- Integrate two acquired distributors (SIGMADIS and CADELEC) into a unified national structure
- Expand margin without eroding competitive position
- Align sales architecture and territory management
- Broaden the product and service offering
- Strengthen digital capability to improve channel visibility
Our Approach
Nicolas led the full integration of SIGMADIS and CADELEC into Sonepar’s national distribution network. He restructured the sales organisation, clarified territorial accountability and aligned managerial structures to capture operational and commercial synergies.
He implemented a disciplined pricing optimisation framework across product categories and customer segments, strengthening gross margin control while maintaining competitiveness in price-sensitive industrial markets.
He expanded the commercial offering to increase wallet share across key accounts and improve the distributor value proposition. He launched Sonepar’s first national B2B e-commerce platform and led deployment of a new CRM system to strengthen data visibility and sales execution.
He reinforced strategic partnerships with Tier 1 global manufacturers including Schneider Electric, Legrand and ABB, securing exclusive distribution agreements and strengthening supplier alignment across the network.
The Outcome
- +12% EBITDA growth
- €22M revenue increase driven by commercial expansion and pricing discipline
- Full integration of two distributor entities into a unified national platform
- Launch of national B2B e-commerce platform and CRM infrastructure
- Secured exclusive agreements with leading global manufacturers
